
For most industrial buyers, copper was long a line item — volatile, but always available. That assumption is breaking down. This month the London Metal Exchange printed a record copper price, smelters are processing concentrate at record-low fees, and an entirely new class of consumer — the AI data centre — is pulling demand forward faster than mines can respond. The result is not just a higher price. It is a structural rewiring of how refined copper, and non-ferrous metal generally, moves from mine to factory gate.
A record market with structural roots
LME copper touched roughly US$14,455 per tonne in August — an all-time high — capping a rally driven by constrained mine supply, heavy grid investment and tariff uncertainty, according to IndexBox market data. This is not a speculative spike. The International Copper Study Group has revised its 2026 balance from an expected surplus to a deficit of around 150,000 tonnes, and Goldman Sachs has cut its 2026 mine-supply forecast by roughly 350,000 tonnes, citing geological constraints and permitting delays that prevent production from responding quickly to price signals. When the supply curve cannot move, demand shocks land directly on price — and on availability. Buyers of cathodes, wire rod, billets and ingots are already seeing that in quote validity windows and delivery lead times.
The demand shock nobody procured for
The new demand is coming from infrastructure that barely existed in procurement models five years ago. J.P. Morgan Global Research estimates data centres alone will consume about 475,000 tonnes of copper in 2026, up 110,000 tonnes year-on-year, while industry estimates put a single AI-scale facility at 30,000–50,000 tonnes of copper — against 5,000–15,000 tonnes for a conventional data centre. The larger pull, analysts note, sits outside the fence line: substations, transformers and transmission upgrades that connect these facilities to the grid. Lead times for transformers and high-voltage cable are already stretching, and every one of those components competes for the same refined metal as ordinary industrial consumers. The buyer of copper for a switchgear plant or construction programme is now, in effect, bidding against hyperscale technology capex.
Smelters caught in the middle
Between mine and market sits a smelting sector under acute strain. Because concentrate is scarce relative to smelting capacity, treatment and refining charges — the smelter's fee — have collapsed to record lows, a dynamic the International Energy Agency describes as mounting strategic pressure on the sector. The uncomfortable arithmetic: rebalancing the concentrate market requires smelter production cuts, but cuts reduce refined metal supply and tighten the cathode market further. Either way, the squeeze migrates downstream to buyers. Regional sourcing flexibility — the ability to switch origins, brands and delivery routes as individual smelters cut runs — is becoming a core procurement skill, and one that rewards working through a multi-origin sourcing network rather than a single supply line.
Aluminium: the substitute under its own strain
The classic response to expensive copper is substitution into aluminium for busbars, cable and transformer windings. But the substitute market is tight too. LME aluminium recovered to about US$3,327 per tonne by 10 August, and while the headline price remains below its 2022 peak, sharply rising regional premiums — amplified by supply disruptions at GCC smelters — have pushed the all-in delivered cost of aluminium to record highs, per IndexBox. Substitution still makes engineering and economic sense in many applications, but it needs to be planned around premiums and certified alloy availability, not just the exchange price. What disciplined buyers are doing now
Three practical adjustments stand out. First, lengthen cover on forward requirements: in a deficit market with record prices, availability risk outweighs the risk of buying a temporary top — staged forward purchases beat spot exposure. Second, certify and verify: as flows re-route and new brands enter the market, assayed, certificate-backed material with verified origin protects against the costly off-spec cargo — the core of our quality assurance practice. Third, price the logistics in: premiums, freight and delivery reliability now move landed cost as much as the LME screen does, which makes integrated freight management part of the metal purchase, not an afterthought.
